Effects of Psychological Contract on the Work-Life Balance A contemporary analysis of the concept of work life balance and the effects of the psychological contract within the business Aimed towards Retail Terms of Reference To define, explore and critically analyse the extent to which contracted work in the retail business is affected by psychological contract theory Establish from primary and secondary sources the factors which impact on the work life balance for employees, and if any policies and practices are effective. Examine the various ideas from the literature around organisational culture and the psychological contract, in order to determine how Toys R Us fits with these definitions. To draw conclusions around the extent to which Toys R Us has managed to achieve a suitable work life balance for all of their employees without the use of a psychological contract; and to examine possible future changes/ recommendations which could be implemented to create said contract. Literature Review The journal Management Research News (2007) provides a useful starting point, as it looks to review the literature around the psychological contract in order to help develop an understanding around the various unique agreements and the work environment that underlies modern working. As such, the paper is a conceptual paper, and its main aim is to categorise the existing knowledge around the psychological contract in the workplace, as well as to provide practical direction for future research. The results of this investigation indicated that the context of the psychological contract must be reconsidered, due to the nature of the flexible modern working environment where jobs are not always seen as being long term commitments. As such, it is important to consider the impact of organisational justice, rather than looking at potential relationship development (Management Research News, 2007). This is particularly relevant for retail organisations such as Toys R Us, where a large number o f their staff may be students or other short term casual workers. Unfortunately, there has been little research into the levels of job security felt by temporary employees and contract employees, and how this impacts on any psychological contract which may exist. This is addressed to some extent by De Cuyper and De Witte (2006), who examined how perceptions of job security, as well as job satisfaction and organisational commitment, varied from permanent employees to temporary ones. This research was based on the claims of psychological contract theory, which holds that a lack of job security only arises if the psychological contract is violated, and that permanent employees tend to feel stronger psychological contracts that temporary and contracted workers. Their results support this argument, showing that the temporary staff tended not to create strong psychological contracts with their employers, and hence their perceptions of job security did not impact on their overall performance. In contrast, for permanent employees job security was a key pre dictor of both job satisfaction and organisational commitment, indicating that the psychological contract is of greater concern for permanent staff (De Cuyper and De Witte, 2006). Indeed, George (2003) found that the use of temporary and contract workers in an organisation could actually harm the psychological contract which existed between the permanent workforce and the organisation. These finding are based on a detailed study of 256 permanent employees across three organisations, and showed that the extent to which contracting and temporary workers were used, combined with the duration of their use, had negative impacts on permanent employees’ trust in the organisation, as well as the psychological contract with the organisation. These results are explained by the fact that permanent workers see the increased use of temporary and contract staff as indicating that their organisations do not have a strong commitment to their permanent employees. As such, permanent employees begin to see themselves as being less attached to the organisation. The grounded theory approach taken by George (2003) indicates that this is consistent with theoretical prediction s that the use of contract staff acts as a violation of the psychological contract for permanent staff, since contracting makes it harder to permanent workers to advance in the organisation. As such, when attempting to manage this, organisations should look to show strong levels of commitment towards their permanent employees, as this will help counter the perceived violations from the use of contracted staff. Whilst George (2003) claims that this can be achieved through making permanent employees supervisors and trainers of other employees, there is little empirical data to support this, hence it is not clear if this would be a valid method for countering the negative impacts of contracting. Another useful empirical study in this area comes from Ellis (2007) who used the theory of psychological contracting to develop a framework exploring employee reactions to the various promises and contract violations they received from their employer. This is based on the hypothesis that an employee’s status within the organisation may affect their perceptions of promises and contract violations, but this will depend on what the promise is about. This hypothesis was tested using a survey of 163 full time employees working for 25 different organizations. The results supported the hypothesis, showing that supervisory and managerial employees placed more value on promises and violations that their manual labouring counterparts. This indicates that, not only will contracted employees have a less significant psychological contract but, in industries where contracted workers are often used for manual labour, this effect will be pronounced by the lower value manual workers assign to organisational promises and violations (Ellis, 2007). When considering the work life balance, Watson (2001) discusses a lecture given by Ewart Wooldridge, the director of the Civil Service College, who claims that many employees are now moving towards a more flexible approach to work. This is in contrast to prior situations, in which work tended to be the dominant feature in many workers’ lives. This is claimed to be largely due to factors such as recession; the reduction in the power of the trade unions; and the rise of a new psychological contract, which is focused on individual employees more than on organisations. As such, Watson (2001) claims that employees will tend to offer less loyalty to their existing employer, whilst attempting to improve their overall employability in an attempt to find a better job with another employer. Whilst they will continue provide their current employer with effective results during this period, they will be less likely to fully commit themselves to their employer. As such, unless their employ er promotes the work life balance they require, there is a chance that the employee will lose faith in the organisation, reducing their effort and hastening their departure (Watson, 2001). However, it should be noted that Watson’s (2001) article is entirely based on theoretical arguments, with not empirical backing. This may reduce its relevance and validity to all situations. In contrast, Conway and Monks (2008) exploration of the relationship between HR practices and employee commitment is based on a case study analysis of three health service organisations in the Republic of Ireland. This research examines how employees perceive HR practices such as work life balance, and how these perceptions affect employee level commitment and perceptions of the psychological contract. These findings indicate that there is a disparity between the HR practices which are valued most highly by employees, and the practices detailed in the HR literature and those which are practiced by organisations. This indicates that organisations need to consider the basic factors underlying the employment relationship and the psychological contract, rather than simply introducing the latest HR practices (Conway and Monks, 2008). However, this research is somewhat limited by the fact that it is only based on one industry, and includes just three organisations. Sturges and Guest (2004) conducted a much larger survey into the factors which affected the perceptions of the work life balance amongst new graduates who had recently started working. They found that the main factors affecting perceptions were conflicts between work and non-work priorities; the number of hours worked; and the degree of organisational and personal commitment shown by the graduates. As such, whilst most graduates tended to look for a good work life balance, their desire for long term career progression tended to lead them to work increasingly long hours in an effort to progress earlier. However, this tendency led to a worsening relationship between the graduates’ perceptions of work, which ultimately acted to harm the psychological contract. As such, Sturges and Guest (2004) argue that organisations need to introduce policies and practices designed to promote a healthy work life balance, showing support for their employees’ lives outside of the workplace , in order to avoid any negative impacts on performance. In addition to this, Sutton and Griffin (2004) argued that the degree to which employees’ expectations prior to starting work were supported by their experiences in the job had a significant impact on their perceptions of their work life balance and the psychological contract. This argument was assessed through a longitudinal study of 235 occupational therapy students who were about to start work, and compared with their views 14 months later. The results showed that if their experiences of work after entering a job were not consistent with their expectations, the employees were more likely to perceive psychological contract violations, and hence lower job satisfaction. In particular, the expectations around work life balance were found to be driven by the recruitment and selection process (Sutton and Griffin, 2004). This indicates that policies aimed at improving work life balance need to take account of, and control, employee expectations at the recruitment stage in order to be effective. Unfortunately, as before, the narrow nature of this study, which only examines one occupation, makes it of limited relevance to the case of Toys R Us. Another factor found to be relevant to the psychological contract, and violations of the contract, is employee personality. Raja et al (2004) carried out a survey of personality types and responses to the psychological contract, finding that personality characteristics such as extraversion, neuroticism and self-esteem were all related to employee perceptions of the psychological contract. In addition, personality characteristics tended to predict employee perceptions of breaches of the contract, as well as when these breaches were perceived as violations. This indicates that, when designing policies, organisations need to pay attention to employee personality characteristics, and their potential impact on the psychological contract. In addition, when considering the nature of the psychological contract, it is important to realise that the contract is a dynamic thing, which can grow and develop over time. As such, organisations need to consider the need to display a level of commitment to shared values, as well as the welfare of their employees, if they are to develop the contract and the level of organisational commitment shown by the employees. Indeed, Barnett and Schubert (2002) claim that a developing psychological contract and employment relationship can have significant benefits for employees and employers alike. Their survey of 194 employees working in a large retail organisation showed that employees valued their employers having strong principles, and showing concern around their employees’ welfare. This indicates that these are key factors to be considered when developing policies and practices aimed at strengthening the psychological contract. Further research in the retail sector comes from DAnnunzio-Green and Francis (2005), who examined how managers’ view of an emotion management leadership programme acted on their perceptions of the psychological contract. The results of this study indicated that the programme led to a shift in perceptions away from a transactional psychological contract, and towards a relational one. This in turn influenced managers’ perceptions around what the organisation’s expectations of them were, as well as what the organisation offered them in return. This effectively led to the construction of a new, ‘trial’ psychological contract, where managers agreed to believe that the leadership programme would create a more favourable work environment, both for the managers and their subordinates. The managers then internalised and tested the contract to determine whether the organisation’s actions lived up to the promises contained in said contract. This indicate s that organisations need to be sure that any new policies enacted do not create unrealistic expectations, as then any benefits from the policies will be undone by the resulting breaches of the trial psychological contract created by the policies (DAnnunzio-Green and Francis, 2005). Finally, Porter et al (1998) carried out a significant study into the extent to which these perceptual gaps between the promises of the contract and the actual behaviour of the organisation had significant explanatory power over and above measures such as employee satisfaction. This was based on a study of 48 executives and 339 employees over four organisations, in an attempt to determine the promises made to the employees, the employees’ perceptions of these promises, and the employee’s perceptions of the actual benefits provided. This showed that the larger the gap between the perceptions of the promises and the perceptions of the actual benefits, the lower the level of employees’ overall satisfaction with the organisation. This effect was found to be significant even after considering factors such as employee satisfaction with their job and their performance. As such, it appears that employee perceptions of organisational promises can have a more significant e ffect than many other factors, including the nature of the employee’s role and their performance within the organisation (Porter et al, 1998). (1.4-5) His fight against the sea is literally a struggle against Poseidon. (1.19-20). Poseidon pursues him with relentless malice for he remains "enraged about the Cyclops whom [Odysseus] blinded in the eye,/ Godlike Polyphemos, who possesses the greatest strength/ Of all Cyclopes. It can be used in many ways: track down the prisoner’s every move, sense to see if the person is drinking alcohol or taking narcotics. The device that is used can be traced back to the agency through via satellite or Global Positioning System (GPS). Electronic monitoring is important in the criminal justice system because it’s useful technology in monitoring sex offenders and those on probation or parole.I also think it is important that it decreases prison population and less expensive. It costs a lot more money to sentence someone to prison than to sentence someone to house arre st under electronic monitoring. According to Burrell, it costs about ten dollars a day to monitor an offender who is placed under house arrest. When it comes to sex offenders, I think electronic monitoring is important. For example, a sex offender cannot be within a 100 feet of a school and the electronic monitoring can tell the agency if he/she has passed by a school while going to work.House arrest is when the judge places you on home confinement or detention, he/she orders you to abide by specific terms and conditions that restrict your freedom and mobility. After all, home confinement is still punishment. It's simply more desirable than traditional incarceration. These terms include curfew restrictions, random drug testing, and home visits by a probation or parole officer. Depending on how severe the crime that was committed, the judge may not even allow the offender to attend work or school, travel to medical appointments, or tend to family obligations. Electronic Monitoring5El ectronic monitoring was developed back in the mid-1960s by a psychologist named Robert Schwitzgebel. It was inspired by the comic book of â€Å"Spiderman† (Burrell 2008) when the villain would track down the hero’s every move through a device. It led to the idea that instead of sending misdemeanor offenders to prison but rather incarcerate them in their home. In 1983, the first house arrest with electronic monitoring was sentenced by Judge Jack Love of Albuquerque, New Mexico (Howard 2001). Electronic monitoring became much popularized in the 1980s and was extensively used as an alternative to incarceration in jail or prison.Electronic monitoring is also an adjunct to traditional probation or parole supervision. Today, a couple of decades later, electronic monitoring shows renewed popularity with the interests of legislators (Burrell 2008). According to Howell (2010), there are two main types of electronic monitoring. One type is continuously signaling, which means tha t a transmitter is strapped to the subject and it broadcasts a coded signal over a telephone line at regular intervals. For example, this type can see if the offender is entering or exiting the range of unit (U. S. Department of Justice 1988).Another type of electronic monitoring is called programmed contact. This means that a computer will contact the offender to see if he/she is home or if they are violating their curfew. The computer will then verify if he/she has verified their location and if it’s the offender as well. Basic equipment that is used in this process is a simple ankle bracelet that looks similar to a beeper strapped around the offender’s ankle. The device then sends out a 24-hour signal to the monitoring agency, and the agency will be notified if the offender tampers with the device. The device is linked to the agency via Global Positioning System (GPS).GPS is the most advanced of the home detention devices. It uses commercial cellular networks to tra nsmit data 24-hours a Electronic Monitoring6 day to the monitoring agency. GPS tracking allows the supervising agency to create specific inclusion and exclusion zones, mapping, and tracking. The agency knows your exact whereabouts at all times (Shouse Law). â€Å"Nationwide, EMD programs are currently at an exploratory stage. In February 1987, the National Institute of Justice (NIJ) conducted a survey of 53 electronic monitoring programs in 21 States, indicating that 800 offenders were being monitored.The typical offender was a sentenced male under the age of 30; in fact. Nearly 90 percent of the offenders were male, between age 14 and 78. About one-third were convicted for major traffic law violations – particularly drunk driving. In February 1988, NIJ's â€Å"1 – day count† found that monitors were being used in 32 States on approximately 2,500 offenders† (NIJ 1988). These are some major issues some legislators have to debate about with electronic monit oring. According to the NIJ, electronic monitoring in the beginning was only used for monitoring and verifying the offenders’ every move.As time passed, the technology of electronic monitoring became more advanced. The Secure Continuous Remote Alcohol Monitor (SCRAM) device is only ordered for the defendant, by the judge, who has been convicted of alcohol-related offenses (or who the judge believes may have an issue with alcohol). This alcohol bracelet continuously monitors alcohol concentration, not your whereabouts (Shouse Law). While blood and breath tests only measure sobriety at a specific point in time, SCRAM samples the offender’s sweat every half hour.This gives you complete 24/7 coverage, rather than just a snapshot look at when your offenders are on their best behavior. SCRAM’s flexible reporting functionality lets you specify how you want to receive information on each monitored offender – from full historical data to exception-based reporting. Another advanced device of electronic monitoring that has been made in the 21st Century is the â€Å"drug patch. Drug patches are sometimes used to monitor those convicted of drug offenses. These patches are removed and replaced weekly. Once removed, they are tested for traces of marijuana, heroin, PCP, cocaine, and methamphetamines (SHouseLaw). According to California law, when the monitoring agency receives an alert that you have violated the exact terms and conditions that were imposed in connection with your house arrest, it notifies your probation or parole officer. California probation laws allow the probation or parole officer to arrest the offender without relying on a California arrest warrant.If the offender is following a probation or parole violation hearing, the judge must believe that the offender have violated the terms of his /her home detention. The judge may revoke the offender’s house arrest and order that person to serve the remainder of their sentence in jail or prison. This may lead to an economic problem in that state. Sentencing someone to prison cost over millions of dollars while electronic monitoring is only ten dollars a day (Burrell 2008). Electronic monitoring is important for the low cost it provides for the economy and justice can be served with community supervision.After learning a few basics on electronic monitoring, I have a bit of knowledge about how it is used and works technically. Since then, the technology used has enhanced in many different ways. The technology started from a simple ankle bracelet to technology letting authorities know if you have been taking drugs or drinking alcoholic beverages.The legal definition of electronic monitoring means that it allows the release of a person into the community, during what could have been jail time, and obliging the individual to record his or her whereabouts at all times or on regular intervals using electronic or telecommunication devices (Duhaime. org 2009). Electronic monitoring is a frequent feature of a probation or bail order. Electronic monitoring was inspired by a Spiderman comic book that was read by Judge Jack Love of New Mexico (Howard 2001). Judge Love thought to create a real device from the comic book with the help of an electronics technician in 1983.On that same year, Love sentenced his first offender to house arrest with electronic monitoring (Howard 2001). Most electronic monitoring devices do not simply track the offender’s movement, but they simply confirm whether the subject is at an approved place approved times (Howard 2001). A Global Positioning Satellite (GPS) technology is the most common device used in electronic monitoring. This type of technology allows a correctional client to be precisely located around the world for 24 hours and 7 days a week. However, as technology develops, there are three really important pieces of technology in electronic monitoring.They are, regular house arrest ankle bracelets, SCRAMx, and drug patches. All these technologies are the most common use of detecting not only an offender’s location, but also his or her alcohol in-take. The SCRAMx System began over the past six years. This device became popular in the courts by issuing them to those who are dangerous to the public due to their excessive drinking. Electronic Monitoring23 The SCRAMx combines with the continuous alcohol monitoring (CAM) which detects the alcohol in-take of an offender.What makes SCRAMx different is that it is alcohol monitoring combined with house arrest technology (Alcohol Monitoring 2011). After the court has sentenced someone to be under house arrest due to excessive alcohol or drunk driving, they must wear the SCRAMx bracelet. The SCRAMx bracelet tests for alcohol every 30 minutes throughout the day, 24/7. It also monitors curfews and schedules of when an offender can be home or go to work/school. The SCRAMx bracelet also incorporates multiple sensors to detect attempted tampers, obstructions, or removal attempts (Alcohol Monitoring Systems 2011).All of this information is sent from the bracelet to the SCRAMx Base Station. The Base Station is plugged into an analog telephone line at the offender’s home or work place and uploads al l available data from the SCRAMx bracelet. After it stores the information, it sends alcohol readings, tamper alerts, and diagnostic data to what is called SCRAMnet for further readings. SCRAMnet analyzes the data it receives from the base station and identifies any alerts such as, alcohol consumption, environmental interference, tampers/removals, and missed communications.The SCRAMnet will alert the agency or appropriate contact person if the offender has violated any of his/her sentence. This technology will take all the recorded data will send it to the official via LCD screen with graphs and charts of every test or tamper report. These reports can be accessed around the clock from any location using a standard web browser and you may check on multiple offenders who are under this device. In my opinion, the ways this device can improve are that everyone who goes out to drink at the bar and were driving should wear one.If the drinker has gone over the percentage of drinking, the d evice should alert police officers and make sure that person isn’t driving when they leave the bar. Electronic Monitoring 24 Drug patches are another type of electronic monitoring. These devices are sometime used to monitor those convicted of violating drug laws. The drug patches are a lot similar to the SCRAMx device only difference is, once you remove the patch, it automatically tests for drugs of many kinds. The patch tests for traces of marijuana, heroin, PCP, cocaine, and methamphetamines.Just like the SCRAMx, the drug patch will alert authorities if someone has taken drugs. The drug patch is removed and replaced weekly. The patch takes the sweat and bodily fluids from the skin and hair which then is test for drugs on a scanner. House arrest comes into play here because the offender is also wearing the ankle bracelet so authorities know where the offender is located and not violating their parole release. The problem with this technology is that the cost may increase bec ause two different types of electronic monitoring are in use at the same time.As technology becomes more advanced as the years go by, the drug patch should be just like the SCRAMx device. The drug patch should be able to report any signs of drug use to authorities right away 24/7. The drug patch should also be able to determine the location of the offender. The offender should be home or at work while under the drug patch. The final piece of technology with electronic monitoring is the basic house arrest ankle bracelet. This sentence is usually given to misdemeanor offenses and those sentenced to probation or released on parole (Howard 2001). This device is basic and it works very simple.The ankle bracelet is worn by the offender and it gives data and exact location of the offender to a base station device. The offender will most likely have a curfew and has only a certain amount of time to go to work and back home. The ankle bracelet will send off alerts to the base station and wil l alert authorities about the offender’s whereabouts. The bracelet will also send out an alert if the device has been tampered with or removed off the offender’s ankle. The problem with Electronic Monitoring25 the offender removing the ankle bracelet is that he or she may remove it and attach it onto an animal passing by.This can throw authorities off and confuse the location of the offender. This device can also be used on sex offenders because they may be prohibited from being around a certain area. For example, a child sex offender will receive the house arrest bracelet and may go to work, however, they may not pass by a school filled with children or minors. The ankle bracelet will alert the officials if the offender has passed by a school (Whitefield 1997). The problem with this is that the device cannot detect if children are in the area or hidden in their home.They send an officer to check but some probation officers may be careless and overlook different things . In order to advance technology in this situation, officials should order surveillance cameras in the offender’s home to check for inappropriate sexual actions or material in the home. If the offender tampers with the tapes, it will alert authorities that the offender has tampered or removed from its place (Whitefield 1997). Electronic monitoring is best source of technology for tracking down offenders placed under house arrest or taking alcohol or drugs.The technology is basic GPS satellite technology. The types of technology mentioned above are continuing to become more and more advanced as we move on. The technology has its flaws in my opinion; however, it can be useful 90 percent of the time while tracing an offender’s every step and what he or she may consume into their bodies. The SCRAMx device has to be the most useful for those who committed DWIs or those with alcoholic problems. However, in general, house arrests are a good way to rehabilitate an offender esp ecially those who committed crimes while intoxicated.It can set them in the right state of mind and change their ways when their sentence is over. Supplier Relationship Management

Many customer-supplier relationships were weakened or damaged during the economic downturn. To rescue them, both sides need to acknowledge past mistakes, identify the causes of those problems, take corrective action, and monitor the results. As of this writing, all signs are pointing toward recovery, and economic indicators (take your pick) are suggesting a better ending to 2010 than we experienced in 2009. Optimistic whispers in the first few months of this year became clearly audible announcements when Quarter 1 earnings were released.Demand is on the rise, lashed capacity is beginning to fill up, and at many companies, earnings will exceed expectations. Despite the fact that business is improving in most industries, companies will continue to struggle for some time to overcome the effects of the recession on their supply chains. This is especially true for those that made drastic decisions and acted in ways that altered their supply chain capacity and supplier services. Customer-s upplier relationships have been caught up in this turmoil and have often suffered as a result.The economic upheaval of the past 18 months has left many relationships weakened, damaged, or even severed. With demand increasing, now is the time for buyers and suppliers to assess the current state of their relationships and then address or resolve any concerns. This can be accomplished through a four-step process that includes acknowledging what has happened, identifying the causes of any problems, agreeing on and implementing corrective actions, and following up and maintaining the improved relationship. These steps should be carried out within your company's supplier relationship management (SRAM) program.SRAM is a formalized process through which companies build strong, collaborative relationships with their vital suppliers to make improvements and achieve their mutual supply chain goals. If you do not already have a formal SRAM program, then following these steps can serve as the fo undation for this type of initiative. Customers and suppliers that adopt this process and commit to continuing it in the future will not only reaffirm and strengthen their partnerships but will also ensure that they create an effective, flexible supply chain.Step 1: Acknowledge past mistakes Start out by evaluating your current relationship with your most critical suppliers. This assumes that you have already segmented your supply base and identified your most important suppliers. You can follow this process for all suppliers, of course, but to maximize the value of your efforts, it's a good idea to address the most essential suppliers first. Once the top suppliers have been singled out, you can assess the current state of your relationship with each of them individually.The most important part of this first step is to identify and acknowledge the mistakes that were made on both sides. Ask the following questions and examine your answers carefully: Is this relationship in turmoil? I f so, what were the actions that created this tension, and position are you or your suppliers in now as a result? How does the supplier feel toward you, and how do you feel toward the supplier? Do you deem the relationship to be weakened, damaged, or severed? Is the relationship meaningful for your company, and will improving that relationship bring value to both parties?By answering these questions, you will define the roadman toward reconciliation and improved effectiveness?or to accepting a separation, if that proves necessary. Once you have determined that the relationship is worth repairing or saving, it is time to pursue open and honest communication with that supplier. Integrity and trust are he basis for any relationship, and addressing difficult topics in a frank and objective manner will be appreciated by everyone involved. Coming to the table in an open manner is Just the beginning, however.The magnitude of the strife in the relationship will dictate the level of effort r equired to address it. Weakened relationships, while still requiring direct and concerted effort, can be more easily repaired than those with damaged elements or those that have been severed. A special note on severed relationships: If you are not sincere about reconciliation, then do not waste your time or your supplier's time. The amount of time and audience required to rebuild a previously severed relationship can be substantial, and if either party lacks commitment, true reconciliation becomes doubtful.Step 2: Find the real source of the problem The most delicate part of this process involves identifying the root cause of the problems. Bringing in a neutral third party to help both sides review the current relationship and past experiences is one way to maintain objectivity during these discussions. In this type of conversation, emotions and personal involvement tend to rise to the surface, and the â€Å"effect† part of â€Å"cause and effect† often becomes the foc al mint. This is a situation you should strive to avoid.If participants fail to consider the root of a problem, only the symptom will be treated, and another one that may be even more harmful to the relationship will inevitably appear. In reviewing the events of the last 18 months, many customers and suppliers may point to the economy and decreased demand as the cause of relationship strife and discontent. There's no denying that the economy was an underlying factor. As orders plummeted, original equipment manufacturers (Moms) reduced capacities to attempt to match output and expenses to very weak demand.Many suppliers were unaware of the dramatic steps taken by Moms and were left with buildup in their inventories of up to 50 percent? with no buyers for that stock in sight. These high inventory levels caused a variety of problems for suppliers and, in the worst cases, resulted in bankruptcy. While the economy and declining demand clearly play a role here, poor customer-supplier rela tionships and the lack of strong communication channels appear to be a major cause of the devastating inventory buildup.This might have been avoided by improving forecasting tools or enhancing operational capabilities to more quickly spend to downward shifts in demand. Both are sound actions to pursue at any time, but neither will resolve the lack of customer- supplier communication that will continue to cause problems in the future. An important question to ask here is: â€Å"Were there warning signs before the problem occurred? † As both customer and supplier consider this question, they should reflect upon quantitative (on-time measurements that may have signaled trouble ahead.Discussing these measurements or signals as well as the customer's and supplier's responses to those developments will help to establish where specific problems originated. Step 3: Identify and implement corrective actions Now that the root causes of relationship strife and their leading indicators h ave been identified, the next step is to define and implement corrective actions. These actions can include procedural changes, changes in safety stocks, increased communication requirements, or even changes in personnel.Observe the impact of these corrective actions on the original symptoms (the â€Å"effect†) and ensure that the resulting improvements can be objectively measured and quantified. For example, a procedural change could reduce the amount of time required to process a orientation, therefore the number of transactions per hour will increase. Moreover, increasing safety stock and boosting communication requirements (such as sending status updates more frequently) may yield higher service levels, which can also be measured.It's wise to avoid subjective measurements, which may invite interpretations that lead to more disagreements and conflicts. Be sure to incorporate these measurements into an existing customer-supplier scorecard process, or if none exists, take th e opportunity to create one that can be reviewed periodically. The solutions you develop can and should vary based on the type of relationship you eave with your supplier: A strictly transaction-based relationship that focuses on only one or two activities is likely to be rekindled by focusing attention solely on improving those specific activities. ?Tactical relationships may benefit from solutions that span both upstream and downstream from the basic operational transactions. These relationships may have multiple touch points, and resolving each relationship conflict at each touch point may be an extensive, time-consuming process. Strategic partnerships call for the most complex activities and coordination to revive a distressed relationship. Moreover, strategic partnerships frequently span multiple organizations at all levels. So, although most efforts may start at the top of the organizational chart, it is important to address all levels when rebuilding trust and good will.Carry ing out the solutions you agree on most likely will involve increased sharing of operational and business information, such as supply inventory levels, point-of-sales data, and market trends that are beneficial for both customer and supplier. Frequently, an investment in information technology software can facilitate and enhance this kind of extensive data sharing. Step 4: Monitor and maintain the allegations After implementing corrective actions, you'll need to conduct management reviews in which progress is discussed, milestones are recognized, and changes to planned milestones are decided upon when necessary.It almost goes without saying that these reviews should be carried out in a timely fashion. The definition of â€Å"timeliness,† however, depends upon what activities are being measured and on their inherent cycle times. The review should occur within a time frame that allows sufficient data points identifying change to be generated. A premature review will show lack o f progress and can lower confidence levels. At the same time, a late review or prolonged periods between reviews can Jeopardize momentum or even introduce been introduced since the previous review.Matching management reviews to meaningful data generation will help avoid these pitfalls and keep the momentum toward positive relationship change. The successful repair of a customer-supplier relationship will heavily depend on the involvement of the leadership teams and the commitment of both sides to the process. If continuing the relationship will bring value to both parties, then their commitment to achieving success (and to maintaining the relationship) should be explicit.In other words, leadership's involvement in supplier relationship management demonstrates the importance of this activity to the organization. Nevertheless, sustaining the relationship can be difficult even when there is great support from the leadership of both customer and supplier. It makes sense, therefore, to c onsider turning the relationship management activities that have been developed to address specific problems into a formalized program supporting continued improvement. Leverage the scheduled reviews, progress metrics, and milestones to shape the content of a formal customer- supplier management process.Expand team and individual involvement to other levels of the organization as appropriate. Remember that a customer-supplier relationship is a two-way street? throughout the â€Å"monitor and maintain† phase, both sides should be openhanded and go out of their way to learn from each other. For example, the customer can teach the supplier that it needs to provide more than Just the right product at the right price, and the supplier can teach the customer that it requires more information than a basic forecast if it is to support the customer's supply chain success.Relationships: The foundation of success Now is the time to assess your customer-supplier relationships, as your co mpany recovers from the Great Recession and prepares for an upturn in business. If those relationships are weakened, damaged, or severed, consider taking the following steps: Objectively acknowledge the past and open a clear communication channel with the sincere intent of building a mutually beneficial relationship. Discuss and discover the sources (the â€Å"cause†) of the problems and develop corrective actions.Be careful not to fall into the trap of addressing symptoms (the â€Å"effects†). Follow through tit corrective actions and continue to monitor and maintain the relationship. To improve the likelihood of success, ensure that there is leadership support from both customer and supplier. Procurement lots are small and delivery is frequent.As a result, the supplier have many more process setups, thus becoming a SIT organization itself. The supplier must drastically reduce setup time or its cost will increase. Before there is little or no inventory, the quality incoming material must be very good or the reduction li ne will be shut down. To be successful, SIT requires exceptional quality and reduced setup time. The practice of continuous process improvement has also caused many suppliers develop partnership with their customers. A final force is ISO 9000, which is mandated by the major automotive assembly firms.Specifically, first tier and tiers subsequent to the Moms must maintain supply chain development through three key factors: zero defects, 100% on-time delivery, and a process for continuous improvement. These forces have changed adversarial customer-supplier relationship into mutually beneficial partnerships. Joint efforts improve quality, reduce costs, and increase market share for both parties. Koru Chickasaws has suggested 10 principles to ensure quality products and services and eliminate unsatisfactory conditions between the customer and the supplier: 1 .Both customers and the suppliers are fully responsible for the control of quality. 2. Both the customer and supplier should b e independent of each other and respect each other's independence. 3. The customer is responsible for providing the supplier with clear sufficient requirements so that supplier can know precisely what to produce. 4. Both the customer and the supplier should enter into a non adversarial contract with respect to quality, quantity, price, delivery method, and terms payments. 5.The supplier is responsible for providing the quality that will satisfy the customer and submitting necessary data upon customer's request. 6. Both the customer and the supplier should decide the method to evaluate the quality of the product or service to the satisfaction of both parties. 7. Both the customer and the supplier should establish in the contract the method by which they can reach an amicable settlement of any disputes that may arise. 8. Both the customer and the applier should continually exchange information, sometimes using multifunctional teams, in order to improve the product or service quality. . Both the customer and the supplier should perform business activities such as procurement, production, and inventory planning, clerical work, and systems so that an amicable and satisfactory relationship is maintained. 10. When dealing with business the end user in mind. Although most of the principles are common sense, a close scrutiny shows that a true partnering relationship exists with long-term relationship, where each party preserves their identity and independence. Step 3: Identify and implement corrective actions Now that the root causes of relationship strife and their leading indicators h ave been identified, the next step is to define and implement corrective actions.
